Orbitz and Travel Agents

The vast majority of airline passengers choose to book their travel through traditional travel agents, and will continue to do so in the future. The reasons for this are quite fundamental and unlikely to change.
ORBITZ is primarily intended to appeal to those who use the Internet today and are not particularly satisfied with the quality of information they get on Web sites claiming to provide the schedules and fares of all airlines. It is intended to be a better source of automated information to those consumers - better by being more comprehensive, completely non-biased, and presented in a format more readily useable by the consumer.
Traditional travel agents, in contrast, provide person-to-person service and advice, something Web sites do not do. Particularly when a consumer has a complex itinerary, or wants assistance not only on air travel but also on tour packages, entertainment, resorts, and local attractions, the advice of a travel agent can be invaluable to many consumers. Nothing about that fact is likely to change.
For this reason, it is expected that the vast majority of airline passengers will continue to book their travel through traditional travel agents. And for the same reason, ORBITZ expects that most of its customers will come not from traditional travel agents, but from the two dominant online travel Web sites (Sabre/Travelocity and Microsoft/Expedia). However, those consumers who do have a preference for the convenience of the Internet should have the option of having a Web site that will give them a truly comprehensive and unbiased view of their options among the offerings of all airlines. Today they are often dissatisfied with what the web has to offer and in particular with the difficulty of having to shop so many different sites to find the lowest fare.
Forrester Research, the respected analysts of e-commerce, bears the view that most consumers will continue to book through travel agents. According to Forrester's forecasts, online bookings of air travel, today at nearly 4% of bookings, will grow over the next 4 years to 12%. However, growth in total bookings in the same period are expected to exceed that amount, meaning that bookings by travel agents are actually expected to increase in that period.
Furthermore, of that 12% of all bookings projected to be made online in 2004, half are projected to be made through the individual airlines' own Web sites. So all online agency bookings combined will only have 6% of bookings. Even if ORBITZ achieves its target of becoming the third biggest online agency by 2004, it would still account for less than 2% of all bookings.
The idea that ORBITZ, with less than 2% of all bookings, is going to force anybody out of business is clearly absurd.
However, for the projected 6% of consumers booking on the web and wishing to view all airlines' offerings, ORBITZ will clearly offer great consumer benefits. The direct benefit will be that ORBITZ will truly search all fare and schedule options, rather than just a pre-selected subset of the options, will make that search using the only search software that is truly unbiased (and the only search software developed independently at MIT), and will utilize in that search the most up-to-date seat availability information available on the web. An indirect benefit for web consumers is that other Web sites, in response to better information provided to consumers by ORBITZ, may well choose as a competitive response to upgrade the quality of their information as well.
While ORBITZ is intended for use by consumers rather than travel agents, it is likely to provide benefits to travel agents as well.
First, travel agents can use ORBITZ at any time for free. The Orbitz Launch Countdown site for ORBITZ's search engine (www.orbitz.com) is already frequented by travel agents using it to double-check the information the travel agent is receiving from the CRS that has that agent under contract. CRS searches are not comprehensive and are often biased, so agents can sometimes use a source of comprehensive, unbiased information to make sure they are getting the best flight and fare for their customers.
Second, to the extent ORBITZ's comprehensive and unbiased displays put a competitive spotlight on fare and schedule displays, CRS's may feel competitive pressure to improve the quality of their searches and displays, making it easier for travel agents who use those CRS's to find the best options for their customers. Today, travel agents need considerable skill and effort to work around the biases and limitations of the CRS they have to use by contract. Better information and displays by CRS's would make the tough job of travel agents a bit easier.
And third, by far the largest costs to an airline of selling through a travel agent are the commission (paid to the travel agent) and the booking fee (paid to the CRS). The CRS has monopoly power with respect to the agents it has under contract, sets its booking fees accordingly at excessive levels, and keeps increasing those fees, despite the fact that computing costs are rapidly declining in every other industry. Therefore, the cost of distributing tickets through travel agents is increased, and the travel agent channel is made less cost-competitive, by the excessive and ever-increasing CRS booking fees. In the past few years the problem has become so severe that airlines have reduced the costs of selling through travel agents the only way left to them - by reducing agent commissions.
ORBITZ, by offering an indirect discount of the CRS booking fee, is likely to bring some long-missing price competition to CRS booking fees. To the extent the result is booking feels lower than they otherwise would be, that will help make the distribution through travel agents more cost competitive and do so in a way that is more fair to agents, consumers, and airlines alike. At present, the entire economics of the travel agent channel of distribution are distorted by the monopoly fees charged by CRS's.
Travel agents have experienced a downward trend in their average commissions since 1995, and are understandably concerned about their future role. However, the fact remains that under deregulation their services have proven indispensable to most consumers and their compensation and role have increased considerably. In 1977, the last year before deregulation, average travel agent commissions were between 4 and 5% and travel agents accounted for about 38% of all bookings. The travel agent trade associations strenuously opposed deregulation of the airline-agency relationship, on the grounds that commissions and booking by travel agents would plummet. Instead, both commissions and bookings grew rapidly for travel agents: commissions to a peak of nearly 11%, and share of bookings to 85%, in the first half of the 1990's. Average commissions since declined to approximately 9% in 1998.1 Travel agent's share of bookings has also declined slightly, to about 80%, but total bookings by travel agents have actually continued to increase.
Travel agents are expected to continue to be indispensable to a large majority of travelers. Travel agents in particular often have the advantage of being technologically savvy and highly adaptable to changing market conditions. A significant majority of the 270 online agency Web sites today are owned and operated by traditional travel agents. Like most American businesses, they know it is a better business proposition to use new tools made available by technology than try to prevent the advance of technology.
Fortunately for travel agents, personal service and knowledgeable advice will never go out of style. The delivery mechanism has often changed and will continue to change, but what they have to offer will always be necessary and sought out by a great many consumers.
Finally, ORBITZ will have the same interest in commissions as other travel agents. First, ORBITZ will be an online travel agency (as are Sabre/Travelocity, Microsoft/Expedia, and many others). Travel agency commissions are determined in the marketplace, but it is ORBITZ's hope and expectation that, as an online travel agency, it will get whatever commission each individual airline chooses to pay to online travel agents (today that is usually about 5% to a $10 cap per ticket). And so far that expectation is being borne out in ORBITZ's arrangements with individual airlines. This is important for ORBITZ, because ORBITZ expects commissions to be its largest source of revenue.
